Building startup standards for a global sponsor

We built scalable startup tools and standardized processes for a global pharmaceutical sponsor, improving consistency and issue resolution across countries and studies.

Setting

Global pharmaceutical sponsor, multi-country

This work was led by our clinical research lead in a prior role. It is presented to show the depth of experience behind our clinical practice.

The Challenge

A global pharmaceutical sponsor ran clinical trials across multiple therapeutic areas and many countries. The startup function was large, with teams in different regions managing site activation for their local markets. The problem was inconsistency.

Site communication varied from region to region. One country’s startup team might send detailed, structured updates to sites. Another might rely on ad hoc emails. Document review processes differed too: what one team considered a complete essential document package, another team might flag as incomplete. When issues arose, there was no standard escalation pathway. Some problems got resolved quickly because someone knew who to call. Others sat unresolved because the person handling it didn’t have a clear next step.

The result was uneven quality and unpredictable timelines. Sites in one region had a smooth activation experience. Sites in another hit repeated delays. Leadership wanted a consistent standard.

What We Did

We built a set of scalable startup tools designed to work across countries, therapeutic areas, and team structures. The goal was to give every startup team the same foundation so quality didn’t depend on individual experience or regional habits.

The toolset included:

  • Site-readiness checklists that defined exactly what needed to be complete before a site could be activated, with clear criteria for each item
  • Regulatory review logs that tracked document receipt, review status, and outstanding items in a standardized format
  • Escalation pathways that defined when and how to escalate issues, with named roles at each level so teams didn’t have to figure out who to contact
  • Standardized site communication templates for common touchpoints: welcome letters, document requests, activation confirmations, and status updates
  • Budget and ICF (informed consent form) harmonization workflows that established a consistent process for negotiating these documents across countries while allowing for local regulatory requirements
  • Training resources that explained the tools, the rationale behind them, and how to use them effectively

We worked with regional teams during development to make sure the tools fit real workflows. A checklist that looks good on paper but doesn’t match how people actually work won’t get used. We tested, revised, and refined based on feedback from the teams who would use them daily.

The Result

The startup function gained a common operating standard. Teams across regions worked from the same checklists, used the same escalation pathways, and communicated with sites using the same templates. That consistency meant fewer gaps and faster issue resolution.

Quality became more predictable. A site in one country went through the same readiness checks as a site in another. When an auditor or inspector reviewed startup documentation, it looked the same regardless of which region handled it. The toolset was adopted across multiple programs, and the part we were most pleased with was quieter: new startup staff could be productive in their first weeks because the expected process was written down, with examples, instead of living in the heads of the longest-tenured people on each regional team.

What We Did

  • 1Built site-readiness checklists, regulatory review logs, and escalation pathways for global use.
  • 2Created standardized site communication templates and budget/ICF harmonization workflows.
  • 3Developed training resources for startup teams across regions.
  • 4Delivered a reusable toolset adopted across multiple therapeutic programs.
